Strategy Drift: Researching Execution in UK SMEs

UK small and medium businesses do not lack ambition. They lack a shared picture of how strategy actually executes in practice: where priorities drift, where accountability breaks down, and which operating habits separate businesses that maintain momentum from those that stay busy while outcomes stall.

Vendor white papers repeat the same frameworks. Conference panels trade anecdotes. What is missing is structured, UK-specific evidence from directors who run growing companies every week.

That is why Elevale is launching the Strategy Drift research programme: an independent study of how UK SMEs set direction, track outcomes, run leadership reviews, and connect daily work to company priorities. The flagship output will be The State of Strategy Execution in UK SMEs 2027, a benchmark report directors can use to assess their own operating model against peers.

This article explains what strategy drift means, what the research will cover, how we are running it, and how UK business leaders can take part.

What is strategy drift?

Strategy drift is the gradual gap between what leadership agreed and what the business actually executes. It is rarely a single failed project or a bad quarter. It accumulates quietly:

  • Teams stay busy, but work loses connection to company objectives
  • Planning restarts each quarter instead of compounding from last cycle's evidence
  • Decisions made in meetings do not become owned actions with deadlines and metrics
  • KPIs live in finance exports while OKRs live in slides and tasks live elsewhere
  • Weekly leadership rhythm collapses under delivery pressure

Capable businesses experience strategy drift without naming it. Directors sense misalignment. Functional teams hit local targets. Company priorities stall. The business looks productive while strategic momentum fades.

We use the term strategy drift because it describes a pattern, not a failure of effort. Read the three traps that keep good businesses stuck for the operating dynamics we see repeatedly in UK SMEs and how they reinforce each other.

Why original research matters now

Most published guidance on OKRs, KPIs, and strategy execution comes from US enterprise playbooks or vendor marketing. UK SMEs face a different context: tighter leadership teams, fewer dedicated strategy roles, more tool sprawl across finance, delivery, and planning, and board or investor conversations that need evidence faster than a quarterly offsite allows.

Directors ask practical questions that generic content rarely answers with data:

  • How many UK SMEs run weekly leadership reviews on priorities, not just tasks?
  • Where do OKRs, KPIs, and delivery work actually live in growing companies?
  • At what headcount does informal coordination stop working?
  • Which habits correlate with sustained strategic momentum?
  • When do teams replace spreadsheets, and with what?

The Strategy Drift programme is designed to answer those questions with a representative UK sample, transparent methodology, and a published dataset directors can trust.

The Strategy Drift research programme

The programme has four connected stages. Each stage is designed to produce durable authority assets, not a one-off press release.

  1. Survey and respondent recruitment: structured questionnaire for UK directors, founders, and senior operators
  2. Dataset and analysis: cleaned, anonymised data with segment cuts by headcount, sector, and growth stage
  3. Interim insights: articles and benchmarks published as findings mature
  4. Flagship report: The State of Strategy Execution in UK SMEs 2027, a comprehensive benchmark document

Elevale is commissioning and publishing the research because strategy execution is the problem space we serve. The study is conducted for insight, not as a product demo. Findings will cite limitations openly and separate observation from recommendation.

Research questions

The survey explores how UK SMEs connect direction, objectives, metrics, delivery, and review rhythm in practice. Core themes include:

Direction and planning

  • How often leadership refreshes strategic direction
  • Where the current plan lives and who can access it
  • Whether annual priorities translate into quarterly outcomes

Objectives and accountability

  • Use of OKRs or equivalent outcome frameworks
  • Clarity of ownership at company and team level
  • Frequency and format of progress updates

KPIs and signal

  • Which metrics leadership reviews monthly
  • Latency between operational reality and director visibility
  • Whether KPIs link to current quarter priorities

Execution and tooling

  • Where tasks and projects live relative to objectives
  • Tool sprawl and time spent reconciling systems before reviews
  • Perceived gaps between delivery status and strategic progress

Leadership rhythm

  • Cadence of weekly, monthly, and quarterly reviews
  • What causes reviews to cancel or lose decision quality
  • How decisions are logged and followed up

These themes map to the execution chain we write about elsewhere: direction, objectives, KPIs, actions, and reviews. See what is strategy execution software for how those layers fit together when they disconnect.

Methodology

We are building the study to meet the standard directors should expect from benchmark research.

Sample frame: UK-based SMEs, primarily twenty-five to two-hundred employees, with respondents in director, founder, COO, CFO, or equivalent leadership roles. We will publish achieved sample size, sector mix, and any weighting applied.

Survey design: mixed question types (structured scales, forced-choice operating habits, and short qualitative prompts). Estimated completion time: twelve to fifteen minutes. The instrument is piloted with a small leadership panel before full fieldwork.

Fieldwork: online survey distributed through direct outreach, partner networks, accounting and advisory firms, founder communities, and paid panels where needed to correct segment gaps. Duplicate responses and non-qualifying roles are screened out.

Confidentiality: individual responses are anonymised before analysis. Company names are not published without explicit consent. Aggregated cuts will suppress cells with very small counts.

Analysis: descriptive statistics, segment comparisons (headcount bands, sector groups, OKR adoption), and thematic coding of open responses. We will document definitions for key terms (for example "weekly leadership review," "linked OKRs") so benchmarks are comparable year on year.

Limitations: self-reported data reflects perception as well as reality. We will state where behavioural data would strengthen conclusions and what we cannot infer from the sample.

Respondent recruitment

We are recruiting UK business leaders who set or influence company priorities and attend (or chair) leadership reviews. Ideal participants:

  • Founders and managing directors at growing SMEs
  • COOs and operations directors responsible for cross-functional delivery
  • CFOs and finance directors who own KPI reporting
  • Fractional executives supporting multiple portfolio companies
  • Heads of strategy or transformation rolling out OKRs or operating rhythm

Recruitment runs in waves so we can balance sectors and headcount bands before closing fieldwork for the 2027 report. Partners who serve UK SMEs (accountants, advisors, communities) can request a co-branded recruitment pack.

If your network includes directors who care about execution discipline, not only planning theatre, we want to hear from them.

What participants receive

Research should reward the people who give their time. Participants will receive:

  • Early access summary: top-line findings before public release
  • Segment benchmark: anonymous comparison against similar headcount and sector where sample size allows
  • Flagship report copy: full PDF of The State of Strategy Execution in UK SMEs 2027 on publication
  • Optional briefing: short walkthrough of implications for leadership teams who want to discuss results internally

Participation does not require using Elevale. Commercial relationship is not a screening criterion.

The flagship report: The State of Strategy Execution in UK SMEs 2027

The flagship report will publish in 2027 as the definitive output of the Strategy Drift programme. Planned chapters include:

  • Executive summary and methodology appendix
  • How UK SMEs set and refresh strategic direction
  • OKR and KPI adoption: what works, what breaks, what gets abandoned
  • Tooling landscape: where direction, objectives, metrics, and tasks live
  • Leadership rhythm: review cadence, cancellation drivers, decision follow-through
  • Strategy drift indicators: correlates of sustained momentum vs chronic misalignment
  • Practical benchmarks by headcount band and sector
  • Recommendations for directors, advisors, and software buyers

Interim articles will publish selected findings before the full report, similar to how we approach educational content on task management vs strategic execution and who manages strategy when task tools own delivery.

The goal is a reference document advisors cite, journalists quote, and directors use to sanity-check their own operating model.

How Elevale fits the research

Elevale builds software that connects direction, objectives, KPIs, actions, and reviews in one system for growing leadership teams. We study strategy drift because it is the pattern our product is designed to reduce: not more tasks, but clearer linkage between work and priorities leadership can inspect weekly.

The research programme is separate from product marketing. Findings may show that some businesses need lighter tooling, or that discipline matters more than software. We will publish those results anyway. Credibility depends on it.

Directors who want to improve execution while the study runs can use our existing guides: how to set OKRs for a small business, quarterly business review agenda, and how to evaluate strategy execution software.

Take part in the research

If you are a UK business leader who sets priorities, reviews KPIs, or chairs leadership meetings, we invite you to participate in the Strategy Drift survey.

  • Request an invitation via our contact page with the subject line Strategy Drift research
  • Share the programme with peers who run growing UK companies
  • Advisors and communities: ask for the partner recruitment pack

We will send survey access, estimated completion time, and how your data will be used before you begin.

What happens after you respond

Eligible respondents complete the online survey once. Responses are anonymised and stored in a secure research dataset. Analysis runs in aggregate; no individual company results are published without consent.

When interim findings are ready, participants receive early access. When the flagship report launches, you receive the full PDF and an optional executive summary slide deck for internal discussions.

We may invite a small number of respondents to short follow-up interviews for qualitative depth. Interviews are optional and separately consented.

Stay informed

Not ready to take the survey yet? You can still follow the programme:

  • Bookmark this article for methodology updates and timeline changes
  • Read new insights on the Elevale articles hub as fieldwork progresses
  • Contact us to receive notification when interim benchmarks publish

The Strategy Drift programme aims to give UK directors something the market has lacked: evidence-based benchmarks for how strategy actually executes in growing businesses, not how slide decks say it should.
